Expose waste, risk, and hidden pain
We walk through the As-Is and challenge every step. Does it need to exist? What breaks? What is the downstream impact when it fails?
This is where hidden value appears. Normalized waste, tribal knowledge dependencies, approval rituals nobody questioned — Challenge uncovers them.

Evidence becomes deliverables
Workshop truth is converted into structured, defensible artifacts using an AI-assisted workflow: multiple enterprise-grade LLMs analyze the transcripts independently, then a synthesis pass merges findings.
Every deliverable passes mandatory human reconciliation. LLMs are strong but not consistently perfect — human quality control is where rigor is won.

Optimize
Design the To-Be and build the roadmap
We close the gap between 'we know what is wrong' and 'we changed it'. To-Be design follows the 12 Simplification Principles. Each initiative gets an owner, dependencies, and a sequence.
Without Optimize, BPOF becomes a report that sits on a shelf. This phase ensures decisions are documented, owners are assigned, and measurement is defined.
