BPOF: Business Process Optimization Framework

Discover. Challenge. Analyze. Optimize.
Map first. Automate second. Results guaranteed.

Start with a BPOF Session

The Risk

What happens when you automate without mapping?

You automate the wrong things. You lock in inefficiencies at machine speed. You spend months building something that solves a symptom, not the root cause. Then you rebuild.

We see it constantly: companies that bought automation tools before understanding their processes. The tools work. The processes don't. That's not a technology problem — it's a sequencing problem. BPOF exists to fix that sequence.

The Method

Four phases. No shortcuts.

~8 hours of workshops with your team, then 2–3 weeks for AI-assisted analysis, validation, and To-Be design.

01

Discover

Capture As-Is reality

We map what actually happens — step-by-step, role-by-role, tool-by-tool. Not what the SOPs say. Not what management thinks. What the people who do the work tell us.

Workshops are audio-recorded and transcribed. We bring the doers into the room — not just managers. If you map policy instead of reality, you optimize fiction.

02

Challenge

Expose waste, risk, and hidden pain

We walk through the As-Is and challenge every step. Does it need to exist? What breaks? What is the downstream impact when it fails?

This is where hidden value appears. Normalized waste, tribal knowledge dependencies, approval rituals nobody questioned — Challenge uncovers them.

03

Analyze

Evidence becomes deliverables

Workshop truth is converted into structured, defensible artifacts using an AI-assisted workflow: multiple enterprise-grade LLMs analyze the transcripts independently, then a synthesis pass merges findings.

Every deliverable passes mandatory human reconciliation. LLMs are strong but not consistently perfect — human quality control is where rigor is won.

04

Optimize

Design the To-Be and build the roadmap

We close the gap between 'we know what is wrong' and 'we changed it'. To-Be design follows the 12 Simplification Principles. Each initiative gets an owner, dependencies, and a sequence.

Without Optimize, BPOF becomes a report that sits on a shelf. This phase ensures decisions are documented, owners are assigned, and measurement is defined.

“If you invite only managers, you map policy, not reality. BPOF requires the people who actually do the work in the room. That's non-negotiable.”

Doers give you the exceptions, the workarounds, the real pain — the parts that never make it into SOPs.

How We Analyze

AI-assisted. Human-reconciled.

Step 01

01

Multi-LLM Analysis

Two or more enterprise-grade LLMs analyze workshop transcripts independently. Different models extract different details — combining them reduces blind spots.

Step 02

02

Single-LLM Synthesis

A synthesis pass merges pain points, deduplicates findings, and generates structured improvement ideas ready for prioritization.

Step 03

03

Human Reconciliation

Every deliverable is manually reconciled. RACI accuracy, systems lists, step mapping — human quality control is where rigor is won. This step is mandatory.

Deliverables

Seven artifacts. Zero ambiguity.

Every engagement produces the same seven structured artifacts — regardless of domain or complexity.

01
1

As-Is Process Maps

BPMN-style diagrams with swimlanes, gateways, exceptions — the documented reality of how work happens today.

02
2

Detailed Process Document

Narrative explanation of every flow: who does it, in what system, inputs/outputs, exceptions.

03
3

L2-L4 Systems Spreadsheet

Process hierarchy from area to step level, with systems, templates, and inputs/outputs per step. Step names match diagram text exactly.

04
4

RACI Matrix

Responsibility assignments for every process step — validated with doers, not only managers.

05
5

Pain Point Matrix

Every friction, delay, error, and manual burden — tied to specific steps, ranked by impact and frequency, preserved in authentic voice.

06
6

ROI Estimate

Specific, defensible numbers attached to each improvement opportunity. Impact quantified in time, cost, and risk.

07
7

Prioritized Automation Roadmap

What to optimize, in what order, with what expected return. Each initiative has an owner, dependencies, and success metrics.

Design Philosophy

12 Simplification Principles

These guide every To-Be design. Before automating anything, we ask whether each step should exist at all.

01Remove Before Automate
02Single Source of Truth
03Validate at Entry
04End-to-End Thinking
05Near Real-Time Processing
06Exception Handling by Design
07Reuse Before Buy Before Build
08Minimal Customization
09Maximum Self-Service
10Zero Manual Reporting
11Smart Controls
12Owned Data and Processes

The Commercial Mechanic

The BPOF investment is deducted from implementation. You pay for clarity and get implementation credit. Zero wasted investment.

If after the BPOF you decide not to proceed with PROCESIO, you keep every deliverable — the maps, the pain matrix, the roadmap. They are yours regardless. If you do proceed, the BPOF cost is credited against your implementation.
